Growth plan for Brightland, 4 Oct 2026
Scale spend. Hold CAC.
Brightland already has 4.7 stars across 168 reviews on The Pizza Night Gift Set and free US shipping from $90+. The plan: test creative fast, protect a target CAC of $19.20, and scale only what clears it.

- Target CAC
- $19.20
- New ads a week at peak
- 20
- Creators live by week six
- 10
- Test spend, six weeks
- $24,000

10 chapters, then the gates and every number’s source.
01 The number
One number to protect: a $19.20 CAC on a $40 order
The number is a target CAC of $19.20. It is 0.6 of a $32.00 ceiling built from a $40 average order, a 40% margin and one repeat order. Brightland's Awake at $38.00 sits near that order size, so the math is testable on day one.
Protect
Target CAC: $19.20 on a first purchase
Ceiling = average order × margin × (1 + repeat orders): $40 × 40% × (1 + 1) = $32.00. Guard line = 0.6 × $32.00 = $19.20. Across the ranges: $2.75 to $388.80.
Three moves
- Kill ads that cannot reach $19.20 inside the test window, before they eat the budget.
- Push cart size toward the $90+ free-shipping line with sets and bundles.
- Move buyers into every 1, 2, or 3 months subscriptions so the repeat order actually arrives.

02 Variety
Oils, vinegars and gift sets each need their own hook
Each ad concept has to carry one reason to buy and one Brightland proof: a single-varietal oil like Castelvetrano at $46.00, a $15.00 Mini Parasol vinegar, or a gift set under the free-shipping line. One variable per test, losers killed early.
| Reason to buy | Proof you already have | Ads (proposed) |
|---|---|---|
| Made in California | 100% USA made: Brightland olive oil comes from the golden state of California! | 4 |
| Single origin, single varietal | 100% Greek: Single origin, single varietal | 3 |
| Thoughtful California gifts | Thoughtful, California-made gifts, crafted with care and shipped within 48 hours. | 3 |
| Flavors for everyone | Flavors that bring everyone to the table. | 3 |

| Bundle and save | Enjoy up to 15% off when you build your own bundle, plus free shipping on orders $90+. | 1 |
| Total | The ad concepts tab | 18 |

Each row is a reason to buy that the brand already has proof for. The count is how many of the ads carry it: a reason with a single ad is a bet, not a pattern, and the next batch of concepts moves toward the reasons that win.
03 Disturbances
Free shipping at $90+ can push cart size or squeeze margin
| Disturbance | Likelihood | Impact | Owner | Gate (proposed) |
|---|---|---|---|---|
| Free shipping at $90+ lets buyers stop at one $38.00 oil and skip the bundles | Med | Med | Me | Share of orders at $90+ is tracked weekly; pause bundle ads if it stalls for two tests |
| Gift-set demand is seasonal, so winners may fade after the gifting window | High | Med | Me | Winners are re-tested for fatigue weekly; fatigued ads are replaced within one week |
| Creators stretch "antioxidant-rich" or polyphenol wording past the brand's own copy | Low | High | Your team | No script goes live without a match to the claims sheet; any miss is pulled the same day |
| Ship-time promises differ across pages: 24 hours, 1-2 and 1-3 business days | Med | Med | Your team | Your team confirms one ship-time line before any ad names it |
| Creator supply is slower than the ramp, so fewer than 10 are live by week six | Med | High | Me | Two creators signed by the end of week one; if not, widen the creator persona list |
| Tracking is incomplete, so CAC reads wrong and winners are mislabeled | Med | High | Both | Event tracking verified on a test order before spend starts; no spend without it |
| Real CAC lands above the $19.20 guard line after the first tests | High | Med | Both | If blended CAC stays above $19.20 after week three, stop scaling and rework hooks |
Scores are my read from outside the company, re-scored in week one with your data. Each risk has one owner and one gate that can be checked with a number, so nobody has to argue about whether it happened.
04 The ceiling
The $32.00 ceiling is a guess until week one replaces it
| Line | Value | Status |
|---|---|---|
| Average order | $40 (range $5.24–$288.00) | Assumption Range from the site product prices (Published); the midpoint is a guess |
| Gross margin | 40% (range 35–45%) | Assumption Replace in week one |
| Repeat orders after the first | 1 (range 0.5–2) | Assumption Replace with cohort data in week one |
| Margin per customer, all orders | $32.00 | Calculated Average order × margin × (1 + repeat orders) |
| Guard line for CAC | $19.20 | Calculated 0.6 × the margin per customer |
The math, with the assumed lines
Ceiling = average order × margin × (1 + repeat orders): $40 × 40% × (1 + 1) = $32.00. Guard line = 0.6 × $32.00 = $19.20. Across the ranges: $2.75 to $388.80.
Range across the assumptions: $3 to $389.
The $40 order, 40% margin and one repeat order are guesses, not Brightland facts. The $32.00 ceiling and $19.20 guard line follow from them. Week one replaces them with your real numbers.
The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.
05 Test ramp
Six weeks of tests, $24,000 in total, before any scaling
| Week | New ads × budget / ad (proposed) | Weekly test spend | Cumulative | Creators posting | CAC target (proposed) |
|---|---|---|---|---|---|
| 1 | 12 × $250 | $3,000 | $3,000 | 0 | $19 |
| 2 | 12 × $250 | $3,000 | $6,000 | 2 | $19 |
| 3 | 12–20 × $250 | $4,000 | $10,000 | 4 | $19 |
| 4 | 12–20 × $250 | $4,000 | $14,000 | 6 | $19 |
| 5 | 20 × $250 | $5,000 | $19,000 | 8 | $19 |
| 6 | 20 × $250 | $5,000 | $24,000 | 10 | $19 |
Weeks 1 and 2 run 12 ads each at $250 per ad, $3,000 a week. Weeks 3 and 4 run 12–20 ads at $4,000. Weeks 5 and 6 run 20 ads at $5,000. That is $24,000 of tests, Proposed, and each week drops the losers first.
The math. Week 1: 12 × $250 = $3,000; Week 2: 12 × $250 = $3,000; Week 3: 16 × $250 = $4,000; Week 4: 16 × $250 = $4,000; Week 5: 20 × $250 = $5,000; Week 6: 20 × $250 = $5,000. Total $24,000 (96 ads × $250). A range such as 12–20 counts as its midpoint.
Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.
06 Volume
Brightland's range gives 80 concepts room: oils, vinegars, sets
Each concept is a ticket. 20 concepts to 2 winners adds $18,000 a month; 80 concepts to 8 winners adds $72,000 a month. Hit rate and spend per winner are Assumptions, so I treat them as guesses to check.
| Concepts tested / month | Hit rate (assumed) | New winners / month | Spend each winner holds (assumed) | Added spend at target CAC |
|---|---|---|---|---|
| 20 | 10% | 2 | $300 / day | $18,000 / month |
| 40 | 10% | 4 | $300 / day | $36,000 / month |
| 60 | 10% | 6 | $300 / day | $54,000 / month |
| 80 | 10% | 8 | $300 / day | $72,000 / month |
The math. 20 concepts × 10% = 2 winners × $300 × 30 days = $18,000 a month; 40 concepts × 10% = 4 winners × $300 × 30 days = $36,000 a month; 60 concepts × 10% = 6 winners × $300 × 30 days = $54,000 a month; 80 concepts × 10% = 8 winners × $300 × 30 days = $72,000 a month.
The hit rate and the spend each winner holds are placeholders. The first thirty days of tests replace them with real numbers, and the table is recalculated the same day.
07 Allocation
Most of the $100,000 goes to Awake, Alive and the gift sets
- Ads on Awake, Alive and the flavored oils
- $40,000
- 40%
- Ads on gift sets and bundles near $90+
- $30,000
- 30%
- Ads on vinegars: Parasol, Ember, Rapture
- $20,000
- 20%
- Held back for retesting winners
- $10,000
- 10%
The $100,000 is Proposed; I move share toward whichever line holds the $19.20 guard line and cut the rest.
The math. 40% × $100,000 = $40,000; 30% × $100,000 = $30,000; 20% × $100,000 = $20,000; 10% × $100,000 = $10,000. Sum 100% = $100,000.
This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.
08 Channels
Meta opens first because the oils look good on camera
| Channel | Open when (proposed) | Why wait |
|---|---|---|
| Meta | Day one, once tracking passes a test order | Oils and sets are visual, and creator video fits the feed |
| TikTok | When creator hooks hold CAC under the guard line on Meta | Finishing-a-dish videos with Alive or Ardor suit short vertical video |
| Google Search | When branded demand shows up in tracking | Buyers who search Brightland or Awake olive oil are closer to a first order |
| Email and SMS | After the first subscription orders arrive | Subscriptions every 1, 2, or 3 months reward the repeat order |
| After gift-set winners exist | "Gifts Under $100" shoppers plan ahead and save sets |
A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.
09 Payback
Subscriptions every 1, 2, or 3 months decide payback
Payback is the real constraint. At a CAC of $10, a first order leaves $22.00. At $20, it takes repeat orders and leaves $12.00. At $35 or $45 it never pays back, leaving −$3.00 and −$13.00, so I stop. Subscriptions every 1, 2, or 3 months are how Brightland gets buyers to the repeat order.
Cumulative margin per customer, order by order, before CAC: $16.00, $32.00.
| CAC (scenario) | First-order margin | Year-one margin | Left after CAC | Payback |
|---|---|---|---|---|
| $10 | $16.00 | $32.00 | $22.00 | First order |
| $20 | $16.00 | $32.00 | $12.00 | After repeat orders |
| $35 | $16.00 | $32.00 | −$3.00 | Never: stop |
| $45 | $16.00 | $32.00 | −$13.00 | Never: stop |
The math. CAC $10: $32.00 − $10 = $22.00 left; pays back: First order; CAC $20: $32.00 − $20 = $12.00 left; pays back: After repeat orders; CAC $35: $32.00 − $35 = −$3.00 left; pays back: Never: stop; CAC $45: $32.00 − $45 = −$13.00 left; pays back: Never: stop.
Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.
10 Scope
What I cover on Brightland, and what stays with your team
Covers
- Meta ad testing on Brightland's oils, vinegars and sets
- Creator briefs, hook library and claims sheet
- Landing page tests for the $90+ free-shipping offer
- Daily CAC, weekly learnings, monthly cohort payback
Doesn’t
- Event tracking build: I spec it, your team implements it
- Claims sign-off beyond the brand's own wording
- Fulfilment and ship-time promises
- Photography beyond what creators film
What this plan covers is what I can change inside the ad account and the creator program. Everything outside it is named on the right so nobody assumes it is handled.
Gates, written before spend, so stopping isn’t a negotiation.
| Day | Keep going if (proposed) | Stop or change if |
|---|---|---|
| Day 14 | Twelve ads live each week, two creators posting, tracking verified on a test order | Tracking still broken or no creator live |
| Day 30 | Blended CAC at or under $19.20 on at least one concept, or trending toward it | CAC stays above $35 on every concept |
| Day 60 | Winners hold $19.20 as spend scales and repeat orders show up in cohorts | CAC above the $32.00 ceiling with no repeat orders |
| Day 90 | Cohort payback sits inside the $32.00 ceiling at higher spend | CAC above $45 or payback never reached |
Each gate is checked on its day with the numbers in the daily and weekly reports. If the stop condition is true, the spend stops and nothing renews until we talk.
What exists, what’s missing, and the order that’s forced.
| Piece | Exists today | Missing | Forced order |
|---|---|---|---|
| creative | "Over 3,000 5-Star Reviews" in the meta description | Hooks cut from review and product wording | 1st |
| creators | Mini oils at $20.00 make easy first videos | Creator roster and briefs | 2nd |
| claims sheet | Own wording like "antioxidant-rich" on The Duo Set | One sheet of approved lines for creators | Week 1 |
| landing pages | Free US shipping on orders $90+ offer | Pages built per concept and offer | 2nd |
| reporting | Subscriptions every 1, 2, or 3 months to track | Daily CAC and cohort view | Week 1 |
The order is forced on purpose: creative and creators come first because they are what moves CAC, and everything else waits for that data.

Month one is where it starts.
In week one I build the claims sheet, the hook library and the first 12 ads, and spec tracking with your team. Two creators start. The first test around the Pizza Night Gift Set at $98.00 goes live once a test order reads correctly.
